- Finding My Fire: A Reflection on Compassion & Purpose in ABA Therapy
Content Warning: My latest blog post delves into deeply personal reflections and may be emotionally intense for some readers. It discusses challenges within the ABA therapy industry, feelings of hurt, and the importance of compassionate care. Please read with care. I had a conversation today that shook me to my core. [not literally " today "]. For the past few years, I've been working with small to mid-sized ABA companies. My heart has always been in helping independent BCBAs and startups in the ABA therapy industry. Why? Because I love ABA. I love autistic people. My daughter is autistic—Level 3, severe and profound autism—and she's non-verbal. I've been a BCBA since 2012, but my journey started long before that. Before becoming a BCBA, I worked as an RBT for seven years. Before that, I was a special education teacher, a special recreation director, and even a respite worker for the first child I ever met with autism when I was 17. My senior research paper in 1997-98 was on "inclusion," a term that was scarcely understood back then. I observed a special education teacher in another district's self-contained classroom and interviewed the mother of the child I provided respite care for. It was as if a fire was lit in my soul. I have always loved the I/DD population—the disabled, the neurodivergent, the autistic community. Over the years, I've learned to embrace differences, to be empathetic, to advocate, and to be an ally. It wasn't until my late 30s that I discovered I am neurodivergent, well after my daughter had been diagnosed. This backstory is important because it shows just how much I care. I care deeply about autism and the future of autistic individuals. I've done the hard work. I've deconstructed the "ABA" I was taught and learned how to be a better clinician. I practice compassionate, trauma-informed care and always honor consent and assent-based practices. Today, as I sit here with tears streaming down my cheeks, I feel hurt by a conversation I had earlier. It took me a while to realize why I was so upset after the call ended. In today's world, it's all too easy to talk about autistics and their therapy providers as if they are just numbers—that we're too sensitive or too emotional. I think it's been building up over the years for me. I no longer practice as a behavioral clinician providing ABA therapy. However, I continue to provide remote fieldwork supervision, and the majority of my clients are BCBA-owned businesses. I network almost daily to help build up this community. At the same time, I have one foot in the world of mergers, acquisitions, financing, and investing in the ABA industry. This is typically where I make the most money to support myself and my business. I usually enjoy doing consultations or discovery calls with parties looking to invest in ABA therapy companies or related technology. I'm quite good at it. I practice code-switching depending on who I'm speaking with. But today was different. The person I spoke with wasn't overtly rude, but there was a lack of compassion and mission in their words. They talked down about the BCBA business owners I work with daily. When they did mention "mission," it revolved around scaling to meet the needs of autistics due to the increasing rate of diagnoses. On the surface, that doesn't sound wrong, but they continued to speak about small business owners as if they were ignorant and wasting time. Don't get me wrong—any ABA business, whether PE-backed or independently owned, can be run without compassion and focused on the wrong mission. But this felt different. It was almost spiteful. When I got off the call, I honestly felt like crawling under a blanket and wanting my mom. This isn't an informative piece, so if you were hoping to learn something new, I apologize. But maybe you'll learn something about me. That call ignited a fire in my belly. Enough! I want to yell, scream, fight! Very rarely do I meet an independent business owner in the ABA therapy space who doesn't talk about their mission without referencing the difference they want to make—not just in the world, but in their communities. We've all heard phrases like "change lives" or some variation thereof. But when you really talk to these owners and ask more probing questions, you'll hear it—the fire that's in their belly too. It's not ignited by money, success, or recognition. It's the people we love and to whom we want to give our time and energy. We genuinely want to make the world a better place, even if it's just for that one child, that one family, that one staff member. Any small business owner knows that the bottom line is so razor-thin that money can't be the sole reason they're in this. Eventually, some sell out, but usually it's when they're so burnt out and tired that they can't find that flame inside anymore. Their "mission" gets weakened by all the operational struggles small business owners face. Or maybe they move on because they've put in their time and now have a new passion, whether that's advocacy, jewelry making, or baking cakes. Don't judge them. They've put in their time. They've done the hard work. Few do. Few succeed. Today reminded me why I started this journey and why I continue to fight. I refuse to let those who lack compassion overshadow the genuine mission so many of us carry in our hearts. To all the independent BCBAs and small business owners out there: keep your fire burning. Employee tardiness and absenteeism are notoriously difficult to deal with once they’ve already started, especially in ABA therapy businesses. But let’s consider how this problem can snowball… Effects of Absenteeism & Tardiness Over time–beyond being a financial burden–absenteeism results in chronic low-staffing, which: inhibits teamwork and decreases employee morale, subsequently increasing stress levels, potential for conflict, and increasing the reinforcing value of escape-maintained behavior, such as missing more shifts or leaving the organization altogether, All of which, let’s not forget, impacts the client! When it comes down to it, to take preventative measures against tardiness and absenteeism is to take proactive measures towards improving your clients’ wellness and your employee retention . Solutions to Absenteeism & Tardiness So, let’s get curious: What are those reasonable, cost-effective solutions that are proven to turn absenteeism around for the better? Without further ado, let’s break this down ABA style… Antecedent Strategies Email reminders/notices. Intermittently remind your employees about the on-time expectation and contingencies, updating them on recent trends or challenging them to meet goals. Visible clock. Let the environment play a part in holding your employees accountable. A simple clock, according to Fienup et al., and a sign with the expectation beside it is a great way to encourage on-time behavior (2013). Set clear expectations/rules. You can remind and instruct all you like, but if the rules are unclear (i.e., show up for your shift), don’t expect them to be followed closely. Define the on-time arrival like you would any behavior (i.e., arrive 5-15 minutes early before start of first shift). Non-contingent reinforcement. NCR goes a long way! Who doesn’t like to know the changes they’ve made are appreciated and make a difference? Intermittently reinforcing individuals according to their preference is a great way to show the positive impact their timeliness has on the rest of the crew. Consequence Strategies Group vs. individual contingency. Allocating bonuses ($2/week) to staff who show up on-time was found to decrease late arrivals (Berkovits et al., 2012). While both have been proven to improve attendance, it is encouraged to survey your staff to determine which contingency is most widely accepted. Immediate or delayed total bonus each pay period. If you are interested in giving bonuses, consider the time delay that you are working with that may alter the value of the reinforcer. Points or Coupons. Put a token economy to use and give your staff opportunities to exchange earned points for time-off, breaks, bonuses, or food. Post-attendance feedback over direct message (publicly or privately). Before implementing any direct messaging feedback (congrats or callouts), consider surveying your team to learn their feedback preferences on what type of feedback is most effective for them, individually. And there you have it! Peer-reviewed, logistical, low-cost interventions–tried and tested. Now what? So, does this guarantee all tardiness and absenteeism will be reduced to zero? Let’s phrase it another way: Are all absences the employee’s fault? Of course, not! Life happens; and it’s simply unreasonable to expect the impossible. Take Data or it Didn't Happen It’s important you continuously monitor attendance to discern which employees have a pattern of on-time behavior worth honoring, even in unpredictable circumstances, and which have a pattern of tardiness or absenteeism worth responding to promptly in order to maintain your expectations. If the thought of having someone manually log employee arrival time and attendance each day AND providing feedback, is making you already want to give up... Consider these options: Use geo-tracking for employees to "clock in/out." - Help Me Help You: The Role Preference Assessments Play in Decreasing Turnover Increasing Employee Engagement, & Improving Retention in your ABA Business!
You have a choice: Do you want to be right or happy? You know what? Don’t answer that. Let me choose for you.... You want to be happy. What's wrong that I chose for you? I'm right, aren't I? Unfair? You bet it is, but we do this all the time as clinical directors & BCBAs by leaving our staff out of decisions as though they aren’t impacted by them, because we think we’re in the right. But the fact of the matter is: we can't please everyone , and us insisting on having all the right answers costs everyone their happiness and work satisfaction. Let's visit a few familiar scenarios: A new policy is in effect, but few people are on board with it. Attendance expectations are clarified, but absenteeism and lateness are still through the roof. A procedure has changed, but everyone is resistant to implementing it the new way. Why the pushback? Assuming the training is near perfect, they have more than enough resources, and feedback is given… what gives? I’ll tell you what: we chose to be right . And we think, consequently, it’s our employees who are in the wrong. Implementing any new plan (even one with monetary bonuses!) may be met with resistance by some employees if the participants are not consulted before the beginning of the program (Lawler & Hackman, 1969). That is, perhaps their resistance to change may be a reflection of our hesitation to incorporate their preferences into each change (also another reason there is a whole industry - #changemanagement - focused on helping companies implement change internally). Now, we’re not suggesting all decisions should be placed solely in the hands of the staff– (as if!) –but where staff can have a choice, they should be given the opportunity to choose, ensuring that a change in procedure is followed by a collective change in behavior…as enticing as it is to choose for them. So, when it comes down to it, the question is: Are employees lacking in effective training or effective reinforcement ? The Performance Diagnostic Checklist- Health Services (PDC-HS) , designed to assess this very thing, breaks down most employee performance issues into one of four categories: 1) Training, 2) Task Clarification & Prompting, 3) Resources, Materials, & Processes, and 4) Performance Consequences, Effort, & Competition. By isolating these variables, it is easier to determine where attention, prevention, and intervention strategies are best allocated. Reviewing these categories further reveals the reason why well-developed training, prompts, and resources are actually of little use if consequences are not effective, as employee performance hinges on all four areas. Real change is made under preference, not under pressure. Programmed consequences without preference assessments, therefore, result in behavior change of little to no consequence. In other words: if you don’t know what potential reinforcers may be effective in establishing behavior change, you might as well not make a change at all! Real change is made under preference, not under pressure. So stop, sit back, and listen – it's time to take the pressure off yourself. This is where our beloved preference assessments come in... That’s right, look no further than... your employees! And before you get any bright ideas, recognize that our primary focus is not about getting staff to do what you want by giving them what they want. By assessing their preferences, you are first and foremost gaining insight into the very heart of your team. Now, if you haven't already been clambering around figuring out what to assess, allow us to save you some time: Feedback Now or Later? We know reinforcement is most effective immediately after a behavior, but perhaps the environment at that time can be a barrier or distraction for the individual receiving the feedback. Ask when and where would be the most appropriate and helpful for them. In-Person or Message? While in-person feedback may be the easiest to give in the moment, it may be easier for the individual to understand and retain their feedback if it is in a written form. Group or Individual? While you may think acknowledging your staff in a group setting (virtual or not) is a good idea, consider their thoughts and feelings first. Listening to those who prefer individual feedback, for instance, may prevent feelings of embarrassment. General reinforcement Food. Everyone loves food! But not everyone loves your favorite food. It’s easy to think something like pizza pleases everyone, but consider that preferences don’t always come freely–sometimes they’re mandatory, like dietary restrictions. Activities. Go above and beyond by assessing your team’s preferred activities (individual or group) and consider how you can incorporate these in your team-building efforts. Anything . Get creative! Whatever is accessible, coveted, and characteristic of your team– cater to it! Rewards don’t have to be huge; to some, a good word after a hard day can mean the world. Others Bonuses. Who doesn’t love a good bonus? Ask your team to find out, hierarchically, how much they prize bonuses versus other potential reinforcers. Staff acceptability should be weighed regarding the contingencies ( Berkovits et al., 2012). Time-off. If a bonus isn’t preferred, perhaps time off is worth working for. As with anything, consider, of course, potential limitations and what is possible with your staffing before offering. Suggestions. Give your team a voice by incorporating them into your decisions (i.e., do we want to build a playground or invest in new gym floors?). Giving your team them continual opportunities to share their favorite foods, feedback methods, and everything in between not only communicates to them their value but gives them some agency, a kind of respect that is sure to go beyond behavior change, improving employee retention! So, is that it? Is everything sunshine and rainbows? Is that all it takes to get your employees back on track? If you’re looking for a quick-fix-band-aid to solve your problems, you’re only looking for more trouble. While valuing your employees is evident in a preference assessment, the assessment means nothing without following through on the immediate action it calls for! Implementation, of course, depends on how feasible your reinforcer and delivery options are. Characteristics include: Logged! Keep a sheet you can quickly reference for your convenience. Promiseable! Just plain rude/mean to build up anticipation for a standard you can’t meet– be realistic. Don't over-promise and under-deliver. Easy! To choose and easy to implement. It's easy to fall into thinking preference assessments are a waste of time and not worth the hassle, and honestly, on their own– they ARE! But it is your team that the preference assessment is for, and if they aren’t worth the time and effort, then you’ve inadvertently chosen to keep your employee performance and satisfaction where it is…or worse!
